Automated Demo Shot Updates

A product team has just released a new interface, but demo videos on the sales site and in the help center still show old buttons. The team links an existing finished video, its narration timeline, and a browser workflow such as “create a project, invite members, export a report.” After each deployment to a designated environment, the product reruns that path with a test account and records the new interface.
It compares the new recording with the old video shot by shot, using page structure, click locations, and visual changes. Only segments where button placement, table content, or workflow steps have changed enter the re-recording queue. Unchanged shots, narration, zooms, and captions remain intact. The case against
Real product workflows are often interrupted by pop-ups, empty states, permissions, and network delays, making automated replay fragile. Pixel-only comparison can mistake dates, avatars, and table contents for product changes; once too many segments require review, the editor’s time savings disappear. After a structural page change, old shots and new actions may not join naturally, and narration pauses and caption timing also need recalibration. Test accounts introduce requirements for credential storage, customer-data isolation, and recording redaction. More troubling, an incorrect replacement can go directly into public-facing content and undermine trust in automated updates. Early versions must limit the types of workflows supported and fully expose failed actions and replacement ranges for human review.
